Why your highest performers are the ones you should be watching most closely, and how to spot the turn before it becomes burnout.
Meeting Charlie Again
If you have been following our content, you already know Charlie. He is the client we keep coming back to, not because he is unusual, but because he is so recognisable. Motivated, capable, the person everyone relies on. If you lead a team, you probably have a Charlie. If you are reading this on your lunch break, you might be Charlie.
This week we are following Charlie through something we call the Charlie Productivity Curve, a simple way of mapping how high performers move from strength into strain, often without anyone noticing until the cost is high.
The Six Stages
The curve has six stages, and Charlie moves through all of them, sometimes in weeks, sometimes over years.
High Achiever: Charlie is highly motivated, reliable, and delivering strong results, the version of him everyone wants on their team.
Pressure: workload and expectations increase, Charlie's productivity holds steady, and so does everyone's confidence that he is fine.
Overdrive: Charlie hits peak productivity, sustained pressure and overwork begin to build underneath it, invisible from the outside.
Strain: fatigue sets in, focus narrows, stress starts to affect the quality of Charlie's work, though he is often the last to admit it.
Burnout: physical and mental exhaustion take hold, and Charlie's performance drops in a way that can no longer be worked around.
Recovery: with the right support, Charlie's energy and productivity return, gradually, and often changed by what he has learned.
What Is Actually Happening in the Body
The Overdrive and Strain stages are not just about workload, they are physiological. When Charlie is under sustained pressure, his nervous system does not wait for permission. Cortisol and adrenaline are released, his heart rate climbs, his breathing gets shallow, his muscles tense. This response is designed to protect him, it is only a problem when it does not switch off.
We often describe this to clients using water as a metaphor, because it maps so closely to what people actually feel. Normally, Charlie is calm, steady water. Under pressure, he moves into a wobbly wave, still upright, still functioning, but rocking, off balance. That is the early sign, his body noticing something before his mind has caught up. If nothing shifts, the wave pulls him under into a rip tide, pulled along, no control, fighting to get his head above water. That is full emotional dysregulation, his nervous system in survival mode.
The part that matters most is that this is a cycle, not a straight line. Calm, wobbly wave, rip tide, and back to calm again, once the body receives the signal that it is safe. Once Charlie can see it as a pattern with a shape, rather than a feeling that simply swallows him, he can start to catch himself earlier, in the wobbly wave, not the rip tide.
The Overdrive Trap
Burnout does not start at burnout. It begins during Overdrive, the exact stage where organisations tend to reward productivity the most. Charlie is praised, promoted, and given more, at precisely the moment his body is starting to build the debt he will pay for later.
This is the insight leaders miss most often, the highest performing stage on the curve is also the point of greatest risk. Recognising Overdrive for what it is, rather than treating it as the goal, is the single biggest lever for preventing burnout before it starts.
